Why Some Recruiters Get Paid for the Work, While the Rest Only Get Paid When They Win.

Picture the squad that lifts the World Cup this year. The years of training. The discipline. The holidays they never took, the version of life they traded to get that good.
Now imagine they only got paid the weeks the team won.
Lose on Saturday? Nothing. Draw? Nothing. Played out of your skin, but the result didn't fall your way? Sorry, no win, no money. All that preparation paid off only when the scoreboard happened to land right.
No serious performer would accept that deal.
Yet it's the exact deal most recruitment business owners have signed up to.
The work you do for free
On a contingency role, you do the whole job before you find out if you're getting paid. The brief, the search, the headhunting, the candidate prep, the shortlist, the offer management. Then the client hires elsewhere, fills it internally, or pulls the role. You walk away with nothing, having done every minute of the work.
The average contingency recruiter fills around three roles in ten. Seven times out of ten you performed and got paid like the team lost. Most owners know their fill rate sits somewhere near that. Few sit with what it really means: you have built a business where most of your best work is unpaid by design.
So the obvious move seems to be raising your fees. But that's not where this gets fixed, and it's worth understanding why.
What the industry won't say
Here's where I lose a few people. You're not stuck on contingency because your fees are too low or your pitch needs work. You're stuck because, to the hiring manager, you're interchangeable.
If a client sees four recruiters who look the same and sound the same, of course, they make you compete for free and pay only the one who wins. Why pay in advance for something you can get on a gamble?
The best players don't get a guaranteed contract by asking nicely. They get it because the club has already decided they're the one, before a ball is kicked. The authority is settled. The money follows the certainty.
The recruiter paid only when they win is the recruiter the market hasn't decided it wants yet. That's the real problem under the fee model. And you can fix it.
What changes when the market already knows you
Most recruiters who stay invisible in their niche end up competing on the two things they can always be beaten on: price and speed of CV into an inbox.
The recruiter who becomes the known authority in their patch has a different conversation entirely. The hiring manager has already read their stuff, already formed a view, already half decided they want this person and no one else. You're not one of four. You're the one they were waiting to call.
Contingency is a transaction. A retained search is a partnership, and partnerships only happen with people the other side already trusts.
Take an agency owner we worked with, a decade in, running on cold calls and a Rolodex, who told us he felt like a dinosaur in his own industry. Once he became known for his expertise rather than his availability, he started winning clients who valued what he knew, not how cheap or fast he was. Same recruiter, same skill, different position in the market's mind. Owners we work with have gone from 100% contingency to 4 retainers in 3 weeks once the positioning was right. Not better recruiters overnight. Just finally seen clearly enough to be invested in, not gambled on.
This is Accelerated Authority™ at work, and it is the shift from being paid only when you win to being paid for the work you put in.
One thing to do today
Don't change anything yet. Just look. Open your last ten roles and count how many you worked for free, paid only if you happened to win. Then ask the harder one: out of every hiring manager in your niche, how many actually know who you are before you contact them?
The gap between those two numbers is the whole game.
If you've ever felt like the most skilled person in the room who somehow gets paid the least, this is worth your time.
Before you go
If the market in your niche had to name the go-to expert tomorrow, would your name come up, or would you be one of the four made to compete for free?
If that stings, that's the question to sit with. It's exactly what we work through on the Fast Track to More Placements call. Thirty minutes on your business, your niche, and why the market still treats you like a gamble instead of the authority it pays in advance. Because none of this is about retainers. It's about what the retainer buys back. The weekend that's yours. The match you're in the stand for, instead of glued to your phone. The version where the business pays for the life instead of quietly eating it.
You've already done the hard part. You're good at this. The only thing missing is the market knowing it before you have to prove it for free.
If this landed and you're not subscribed yet, hit subscribe. One of these every week, for recruitment and search business owners, is no longer the best kept secret in their market.
